At first glance it looks like a gift: you put in budget, a few images and texts, a conversion goal, and Google's algorithm takes care of the rest. In practice, however, Performance Max is one of the trickiest campaign types Google has ever introduced.

What Performance Max really is

Performance Max is not a classic campaign but a meta-campaign that serves automatically across all Google channels: Search, Shopping, Display, YouTube, Gmail, Maps and Discover. You give the algorithm assets and a conversion goal, and Google autonomously decides where, when and to whom those assets are shown.

The fundamental challenge: Performance Max is a black box. You only get very limited insight into what is actually happening.

Why Performance Max is so deceptive

The biggest danger in Performance Max is called cannibalisation. The algorithm is optimised to capture conversions, regardless of whether those conversions would have happened without the campaign anyway. In practice, that means Performance Max likes to fish in the easiest ponds: warm audiences such as website visitors, cart abandoners and brand searches.

The result looks great at first glance. The Performance Max campaign's ROAS sits at 8 or 10. Wonderful. But on closer inspection, it turns out that two thirds of those conversions would have happened without the campaign.
